Across the narrow valley, now almost on a level with his eyes, the walls of the evil city stood, and its cavernous gate, shaped like an open mouth with gleaming teeth, was gaping wide. And out of the gate an army came.

All that host was clad in sable, dark as the night. Against the wan walls and the luminous pavement of the road Frodo could see them, small black figures in rank upon rank, marching swiftly and silently, passing outwards in an endless stream. Before them went a great cavalry of horsemen moving like ordered shadows, and at their head was one greater than all the rest: a Rider, all black, save that on his hooded head he had a helm like a crown that flickered with a perilous light.

I love the theme, and would of course paint the whole army black. And I'd use a Black Numenorean model for Gothmog (perhaps Dark Marshal).

Concerning the list, might it be better to give all the Morannons shields and put spears on all the Orcs? Or is better to have more versatile individual warbands?

Yeah, put the Morannons in front with normal spear support: the more of the front rank is Defence 6, the better (usually).
Other than that, I'd give the Witch-king 3 might, especially since he's leading a group of cavalry. I also prefer to protect any heroes as well as realistically possbile, so shields on the three orcs - you could drop a single Morgul Knight, and use the remaining points to upgrade a captain to one of the Morannon variety or so. Indeed, instead of a shield, you could consider upgrading the other to a Morannon as well: gives an equal increase in Defence (no shielding though) but also S5, for the same five points. With so much might on the W-k and Gothmog (who also has his nice special rule), swapping a captain for a drummer or perhaps a shaman would be a possibility too, the former giving you more flexibility for scenarios that require speed.
Finally, whatever you do, use that one spare point to give another warrior a shield!

I disagree about the Morannons. you don't want to be stuck with a load of low strength/defence spearmen if the front guys die.

Right not to mention that I'll have to buy half as many boxes, and it's less cheesy.
